Don’t Let Tribal Knowledge Walk out the Door >
How your manufacturing or distribution business can preserve and share institutional knowledge in real time

In 2000, the U.S. National Nuclear Security Administration (NNSA) began the process of refurbishing its W76 nuclear warheads. When engineers opened the warheads, they encountered a classified material codenamed "Fogbank."
Nobody knew precisely what it was or how to make it.
The facility that had manufactured Fogbank had been shut down years earlier. The documentation was incomplete. And the staff who had actually made it — who knew how to make it — had retired or moved on. The knowledge was never formally captured; it had simply lived in people's heads until it didn't anymore.
The NNSA spent five years and $69 million reverse-engineering the material the U.S. government had once manufactured routinely.¹
That may seem a dramatic example. But the underlying failure of knowledge walking out the door happens every day on production floors and in distribution centers around the globe.
The Knowledge Was Never the Company's to Begin With
Every plant has a version of one or more of these people. The technician who can diagnose a failing motor by the sound it makes from across the floor. The line operator who knows that this particular machine runs five degrees hotter than the manual says it should, and adjusts for it without thinking. The picker who's worked the same zone for fifteen years and can navigate it blind.
None of that is written down. It doesn't need to be, as long as that person is active on the floor.
The problem is what happens on the days they're not there. Right now, most organizations get by waiting for that person to come back from vacation or putting them on call. But the day will soon come when that person doesn’t come back at all.
2025 was an inflection point. It marked "Peak 65", the single largest wave of Americans reaching retirement age in U.S. history: a record 4.2 million people turned 65.2 For manufacturing and distribution operations that have spent decades depending on long-tenured employees, that wave is arriving at the same time as a broader labor shortfall. By 2033, U.S. manufacturing may need 3.8 million new workers, with nearly 1.9 million of those roles at risk of going unfilled if current workforce challenges aren't addressed.3
The risk of an unfilled position will significantly impact operations if these trends continue. But the bigger risk will hurt a lot more. Long-tenured employees who may be performing multiple roles, or subject matter experts who have been with you for years, will eventually no longer be around to preserve vital information across your organization.
What Walks Out the Door
Tribal knowledge, also known as institutional knowledge, is the accumulated, undocumented expertise that workers build through years of hands-on experience. It includes:
- Critical processes and procedures – The step-by-step standard operating procedures that guide every process. If they’re not documented and regularly updated, you can lose years of process improvement to a single retirement.
- Job and role information – Shoulder-to-shoulder training only works if the trainer knows the One Best Way to do the work. Green-on-green training, when one short-tenured employee trains another, only leads to poor results.
- Equipment quirks and troubleshooting – The specific calibration, workaround, or "feel" that keeps a particular machine running smoothly — this is knowledge that exists because someone spent years learning that machine's personality. Such a high level of in-depth expertise serves as the fastest path to a diagnosis, built from pattern recognition that took years to develop. Rebuilding it from scratch, without that embedded history, would take a new hire at last as many years, if not more.
- Vendor and customer process workarounds – These are the informal adjustments made to compensate for a known supplier issue, a quirk in raw materials, or a step the SOP doesn't quite capture correctly. They serve as the "why" behind decisions: why this account gets handled differently, why this line runs this way during certain seasons, and more.
- Everything else – that’s the problem. You don’t know what someone has in their head until they’re gone and you’ve lost the information.
A recent Nucleus Research study of 400 manufacturing and distribution leaders found this dependency hiding in plain sight. Among organizations without mature digital frontline systems, reliance on verbal and tribal knowledge sits at 59 percent. The 40 percent who are actually capturing it, who won’t lose time and efficiency from retirement, are positioned to eat their competitors’ lunch.
The Engagement Problem Makes This Worse
It would be one thing if the workers staying behind were highly engaged, motivated to absorb what they can from departing veterans, and invested in building the next generation of expertise. But that's not the environment most operations leaders are managing today.
Employee engagement in the U.S. has fallen to 31 percent, the lowest level in a decade, according to Gallup's most recent workplace research.5 That matters enormously for knowledge transfer, which is fundamentally a human process. It depends on a retiring expert who's willing to take the time to teach, along with a newer employee who's motivated enough to ask questions and stick around long enough to actually absorb these key teachings.
When engagement is low on both ends of that relationship, informal knowledge transfer — otherwise known as the "shadow someone for a few weeks" approach — breaks down even faster than the retirement timeline alone would suggest. The Nucleus study found that 46.5 percent of Partial Adopters rely primarily on supervisor-led training combined with shadowing, and another 24 percent rely primarily on shadowing and peer training.4 Combined, that's roughly seven in ten organizations betting their knowledge transfer on two disengaged people connecting enough to share insights while having a good day.
The Skills Underneath the Job Are Also Shifting
Even when companies can successfully capture knowledge, there's a second layer to this problem: the skills required to do the job are changing faster than most training programs can keep up with. The World Economic Forum's Future of Jobs Report 2025 found that, on average, workers can expect 39 percent of their existing skill sets to be transformed or become outdated between 2025 and 2030.6
That means tribal knowledge capture can't be limited to a one-time event like a final interview with a retiring veteran, recorded and filed away. The skills and processes that matter five years from now won't be identical to the ones that matter today. Whatever system captures institutional knowledge needs the capacity to keep capturing it, continuously, as the work itself evolves.
What You Can Realistically Do Now
You can’t solve this by asking your most experienced people to write down everything they do. It’s not feasible, and innate processes often remain intuitive. People who've internalized a skill over decades may struggle to articulate it in writing, and a two-week "knowledge dump" before retirement rarely produces anything usable. Here's what does work:
Capture knowledge at the point of work, not after the fact. The most reliable way to document how something is actually done is to capture it while it's being done. Capture short videos with step-by-step guidance by your subject matter experts. Record it on the floor, in context, in real time. This produces content that reflects reality, not a sanitized retelling.
Make capture continuous, not a one-time project. Given how quickly skill requirements are shifting, knowledge capture can't be a single initiative tied to a retirement announcement. It needs to be an ongoing habit built into how work normally happens, an ongoing initiative without a set start and end date.
Build a searchable, centralized library and keep it current. Capturing knowledge does no good if it sits in a folder nobody opens. The content needs to be organized, searchable, and accessible at the point of work, so an employee facing an unfamiliar problem at 2 a.m. can find the answer online in minutes rather than calling someone at home.
Create a feedback loop from the floor up. The best practices worth spreading often come from the floor, not the corporate office. Frontline workers s need the freedom and the means to easily flag a better way to do things. Employees will continue to share ideas if you also have a process for evaluating their suggestions and pushing the good ones out broadly.
Pair retiring experts with structured mentorship. Do this to enhance rather than replace your documentation. Mentorship still matters, but it works best as a supplement to a meticulously documented system. The mentor's job then becomes reinforcing and contextualizing what's already captured, rather than bearing the heavy weight of conveying everything a new hire needs to know.
Track adoption, not just creation. Capturing a best practice is only half the job. Organizations need visibility into whether the new standard is actually being followed across shifts and locations. Otherwise, everyone does things slightly differently and your processes slowly degrade over time.
